A CRM project can expose unclear sales processes, inconsistent customer data, and reporting disagreements. That is useful—if the team resolves those issues before turning them into configuration.
Before selecting a platform
- Name the business outcome. Examples include faster follow-up, a reliable pipeline, fewer dropped handoffs, or one view of customer history.
- Map the current process. Follow a real enquiry from first contact through sale, delivery, renewal, and support.
- Agree ownership. Decide who owns data quality, workflow decisions, user support, and future changes.
- List necessary integrations. Include email, finance, website forms, customer support, marketing, telephony, and reporting.
Before configuration
- Define stages using observable events, not vague labels.
- Keep required fields to information the business genuinely uses.
- Set role-based permissions and identify sensitive records.
- Agree the reports leadership and managers will review regularly.
- Decide what old data should be cleaned, migrated, archived, or left behind.
Before migration
Profile the old data. Count duplicates, missing values, invalid email addresses, inconsistent company names, and records with no owner. Test migration with a representative sample and compare totals before and after.
Before launch
- Ask real users to complete common tasks from start to finish.
- Test integrations, notifications, permissions, mobile access, and reports.
- Write short role-based guidance instead of one large manual.
- Set up a clear support route for the first weeks.
- Choose which spreadsheets or old trackers will be retired.
After launch
Watch where users abandon the process or create workarounds. Review duplicate rates, missing required information, overdue activities, and report usage. Make small improvements regularly rather than allowing a large backlog of requests to build.
How to judge success
Adoption is not the number of user accounts. Look for better follow-up, fewer manual reconciliations, clearer ownership, shorter reporting cycles, and more reliable customer information.
